Rough, stained pool plaster is caused by one of three things: water chemistry that etched the cement paste, mineral or metal staining sitting on top of an otherwise sound surface, or a plaster finish that has simply reached the end of its 12-to-20-year service life. The texture tells you which: a uniformly gritty, chalky surface points to etching or age, while dark blotches or streaks on a surface that still feels reasonably smooth point to staining you may be able to treat before committing to a full resurface.

  • High calcium hardness or poor circulation depositing scale on the surface
  • Metals in the fill water or algaecides oxidizing into rust-colored or black stains
  • Organic staining from leaves, algae, or debris left against the plaster
  • Age — plain white plaster typically lasts 12-15 years, quartz and pebble finishes longer, before the surface naturally roughens

  • Run an acid or vitamin C spot test to identify whether staining is mineral/metal or organic
  • Feel and inspect the surface for etching, pitting, and delamination versus surface-only discoloration
  • Check the pool's age and finish history against typical service life

Repair options, least to most invasive

  • Chemical rebalancing plus stain treatment — works only if the plaster underneath is still structurally sound
  • Acid washing — removes light staining and a thin layer of surface, but this is a one-time option; it thins the shell and isn't a long-term fix
  • Full resurfacing (new plaster, quartz, or pebble finish) — the only permanent fix once the plaster is rough, pitted, or worn thin

What happens if you wait

Rough plaster only gets rougher. Etching exposes more aggregate over time, staining sets deeper into the surface, and a thinning shell is more prone to hairline cracks. Waiting doesn't save the surface — it usually means more prep work and a less predictable outcome when you do resurface.

Can rough plaster be smoothed without resurfacing?

Not permanently. An acid wash can remove light etching and staining once, but it strips a layer of the existing plaster and isn't repeatable. If the surface is already rough or pitted, acid washing usually just confirms how much material is left rather than fixing the texture. Once plaster is chalky, gritty, or pitted, resurfacing with new plaster, quartz, or pebble is the only lasting solution.

Will bad water chemistry damage a brand-new plaster finish?

Yes, and new plaster is actually more vulnerable during the first 30 days while it cures. Low pH or low alkalinity during that window can cause plaster dust, mottling, or premature etching. That's why proper startup chemistry after resurfacing matters as much as the installation itself — it protects the investment for the finish's full service life.

Is black or brown staining always a metal problem?

Not always. Metals like iron and copper typically cause rust-brown or blue-green staining, while black or dark green staining is usually organic, from algae or decaying leaves trapped against the surface. A simple vitamin C or acid spot test tells you which you're dealing with, since the treatment is different for each.

How long does plaster normally last before it needs resurfacing?

Standard white plaster typically lasts 12-15 years with good water chemistry and maintenance. Quartz-aggregate finishes often run 15-20 years, and pebble finishes commonly last 20 years or more. Poor chemistry, heavy bather load, or skipped maintenance can shorten any of these ranges significantly.
